Recruiting Diverse Candidates:
Tips From Diversity Leaders at Microsoft, Vrbo, and Audible
I first learned about PowerToFly when my friend started at the company as a recruiter. She explained that PowerToFly networks underrepresented talent, especially women, into companies that are building diverse and inclusive environments. Needless to say, I was intrigued.
The idea of "diversity recruiting" had always been somewhat vague and nebulous to me - how did companies go about it in a way that was genuine, thoughtful, and effective? Was that even possible?
Now working at PowerToFly myself, I've gotten an inside look at what strategies are successful for us (and our partners) in recruiting diverse candidates.
Last week, in order to share this knowledge with a broader audience, we co-hosted a webinar with Glassdoor featuring a panel of three leaders in diverse hiring:
- Jamy Barton, Sr. Director, Tech Diversity at Audible
- Lyndsi McNaughton, Global TA Program Manager at Vrbo
- Luci Gomes, Global Director of Talent Acquisition at Microsoft
We know that not everyone has a free hour to catch up on all that was shared, so we've included 10 of the top takeaways here. (If you do have an hour, or are just looking for an excuse to procrastinate productively, be sure to check out the whole video here!)
1) Change starts from within.
When you think of recruiting, it's easy to get so focused on candidates outside your organization that you forget about the people within it. But to successfully recruit diverse candidates, you need to look inside your organization first. You need to build a culture that underrepresented talent wants to be a part of, and where they'll feel welcome.
Change starts from within, and as Jamy Barton, Sr. Director of Tech Diversity at Audible said, "As we create that [authentic and inclusive] culture, reaching out to [diverse talent] interested in coming to Audible will be so much easier."
2) Accountability is key.
Whenever you set goals, you need to have a plan for holding folks accountable to reaching those goals.
Microsoft's Global Director of Talent Acquisition, Luci Gomes, explained that, "We hold each hiring manager accountable for continuing to push their team. . . how they were the year before versus how they're doing this year and where they want to go for the following year."
And transparency never hurts either: "We've actually published our diversity numbers as a baseline from how to keep improving year over year and to hold everybody accountable to that improvement."
Lyndsi McNaughton, Global Talent Acquisition Manager at Vrbo, also highlighted one of her organization's key strategies for accountability: a diversity scorecard. They use this scorecard to track goals over time, including employee experience & inclusivity (tracked via survey results), and recruiting efforts (a breakdown of applicants, interviews, hires, etc., all broken down by department).
3) Don't reinvent the wheel.
Having just spent the past year starting up a diversity hiring program at Audible, Jamy knows better than anyone the temptation to reinvent the wheel and the daunting task that is scaling up a new program. But she encourages people not to make the task more difficult than necessary: there are a myriad of existing reports, like this one from McKinsey, that you can use as references. Look at what's been done, and use that to help understand your organization's baseline, and to set and measure your goals.
4) It starts from the top down.
Whether you want to push hiring managers to reach out to more diverse candidates, or you want to make your organization more inclusive, you need to get the buy in of senior leaders.
As Jamy at Audible says, "We're looking to our leadership to be role models for inclusion. . . How inclusive you are really matters. And so measuring the actions and the intentions of leadership in that area is very important."
5) Get your whole team involved.
Diversity recruiting efforts my start by getting senior leaders to buy in, but they take off when the whole company plays a role, and all employees are encouraged and incentivized to leverage their networks to help bring more diversity of thought, race, socioeconomic background, gender, etc. to the company.
An employee referral program is a great way to do this. And it means that the impact of recruiting diverse candidates can be exponential, because people tend to associate with people who are similar to them. As your team becomes diverse, so will their collective network of connections (and the likelihood that your employees will refer diverse candidates increases).
Audible, Microsoft, and Vrbo all have employee referral programs that pay referral bonuses, but Microsoft and Vrbo offer higher incentives for diverse candidates.
In Jamy's words, "Our recruiting teams work so hard, but they need the partnership of everyone in the organization. [The people in the roles we're recruiting for] can really speak to them and add a voice to them."
6) Leverage Employee Resource Groups.
Again, you don't need to rely exclusively on your recruiting team. You can utilize Employee Resource Groups not just for inclusivity at your organization, but to help actively network with specific communities. A partnership between recruiting and specific ERGs is ideal because individuals at your organization who identify as part of a specific group can speak directly to their experience.
At Vrbo, Lyndsi explained, "A lot of [recruiting] initiatives for us are driven by the employee resource groups themselves in partnership with recruiting... For example, quarterly [our Veterans Family and Friends ERG] is connecting with other veterans in the community, bringing them to our offices, letting them see our space, and introducing them to hiring managers."
7) Think long term.
Don't forget the importance of continuing to engage with passive candidates who may not be looking for a job now, but might be down the line.
Just because someone might not apply the next day to a job doesn't mean you shouldn't invite them to a networking event if you believe they'd be a good fit for your company.
At Microsoft, Luci explained, they use events "to sell candidates on the idea of Microsoft as a career destination place, whether that's tomorrow or a month from now, two months from now, whenever they're ready."
And as our co-founder Katharine Zaleski pointed out, "We don't do events where people are expecting to be hired the next day. In many cases, it's building a relationship over time."
8) Give candidates a behind the scenes look.
Don't just talk in broad terms about culture and the kind of work your organization does. Show them. Think less about sales pitches and more about product demos. Opening up and offering real examples of the work you're doing will engage talent in a way a 10 minute speech about why you're great never will. People want to know you value their time, and sharing something with them that they couldn't have learned anywhere else is a great way to do that.
In Katharine's words, "One thing we've found that converts passive candidates over time is to bring them into the space and give them a behind the scenes look at these organizations. Whether it's an informal tech talk or hosting an evening with a few product demos for likeminded professionals... the candidates leave with just enough knowledge and understanding of the company, and they feel like they've been given something a little bit special."
9) Make job descriptions as inclusive as possible.
People often wonder whether they should include explicitly in job postings that diverse talent are encouraged to apply. Job descriptions are always tricky because of legal concerns, and you don't want to inadvertently be discriminatory. Rather than specify that you're looking for diverse talent, make sure you check the language you're using for any bias (explicit or implicit), so that any qualified candidate who reads the ad will feel comfortable applying.
A lot of bias in language is implicit, and you may not notice that the wording of your posting is unappealing to a particular gender or group. Microsoft and Vrbo both use Textio to check for and remove implicit bias in job posts, and Microsoft is going through every single one of their job descriptions (well over 10,000!).
In Luci's words, "We're not threading in diversity per se, but we're removing any language that we didn't even realize was a part of a problem before."
Jamy also recommends combing through the qualifications lists you include in job posts and really questioning whether each of those bullet points is necessary -- you don't want to inadvertently deter a candidate from applying just because they don't have what you actually consider to be a "nice-to-have," but not essential qualification.
10) Research talent pools & meet candidates where they are.
You need to do your research to understand the talent market, and where you can find the kind of candidates you're looking for. You can use resources like TalentNeuron or even just the Bureau of Labor Statistics to get started.
As Luci said, "Everything for us starts with research. . . We're using a lot of different tools to figure out what the available talent market looks like. And then I'm gearing our searches towards where there's the highest availability of the technical talent."
She says that this comes down to encouraging hiring managers to look outside of the typical areas or cities where they might normally look and expand their search, even opening roles to be fully or partially remote, "So we can be where this talent is instead of trying to make them come to us every time."

“MongoDB has offered two pilot mentorship programs to support underrepresented groups. One program focused on promising first-line managers and ICs from underrepresented groups and the other focused on providing executive mentorship to women & nonbinary leaders at the director level and up. In both programs, participants were matched with a mentor with who they regularly met to discuss career planning and personal development. Feedback from both pilots was hugely positive with participants indicating that they received helpful support from their mentors. Members from our ERGs have also served as mentors to our summer class of interns.”

Dedicated to leveling the playing field for Black and Latinx employees, the program is structured so everyone can learn from each other. T. Rowe Price

Our Women’s, Veterans, and Multicultural BRGs have a variety of mentoring programs, including summer intern mentorship, our Asian Leadership Initiative and our ConectaMos Hispanic/Latinx 1:1 mentoring program. Our Women’s Group Mentoring Program just celebrated its 10th anniversary with over 800 mentor-mentee participants over 10 years. In EMEA, Moody’s offers Power to Act reverse mentoring, mentoring through the Women’s and Pride BRGs, and a parental leave mentoring scheme. In APAC, Moody’s has various cross-BRG and cross-department mentoring programs.”

“Thornburg Small Group Mentor Program was created to bring employees of various tenures and experience levels together in order to cultivate organic relationships and opportunities for influence in a low-pressure environment.

That said, some vivid indicators naturally give recruiters a better feeling about a candidate, including the research they've done and just their genuine honesty! Transparency about skillsets and what you are looking for in your career journey matters!
📼 Tip #2 for your interview with CallRail: Kristin reveals, “One of the most common hiring misconceptions is that you have to meet all of the criteria in order to even consider applying." That is not true! Being on the other side of engineering hiring for the past seven years, Kristin has seen so many scenarios where the company extended an offer to somebody, even if they didn't meet every single one of the criteria. She recommends that you directly call out how your existing experience matches the job requirements when you apply. Then, if and when you get through to the interview, be prepared to note specific examples that match your experience to the role's needs. Kristin is looking to hire people who can adapt, who have the self-awareness to know what it takes to learn on the job.
Resume Tips for your Interview with CallRail
Jon says there are really only two things to keep in mind when it comes to resume tips. First, a resume over two pages can be too much. But if you still want to present that extra information, Jon recommends doing two submission formats: a short-form and a long-form. The second thing Jon suggests is to submit your resume in a simple form, using either PDF or Microsoft Word. That's because many applicant tracking systems that recruiters use do not accept additional formats.

Get To Know Kristin and Jon
Kristin is an experienced technical leader, people manager, educator, and mentor with 20 years in the software development industry, including authoring Android Programming: The Big Nerd Ranch Guide. She excels at project and team leadership, and is effective at communicating with technical team members across disciplines and skill levels, as well as non-technical team members and stakeholders. She has experience seeing projects through from inception to implementation. 📼 Tip #1: Communication Is Key. The first tip to nail your technical interview with Uber: You must articulate your approach to the various problems the interviewer will put in front of you. Also, you should demonstrate that you have the knowledge and the skills necessary to thrive in the role. So, think out loud and explain your thought process as you code! This helps fully communicate your solution and allows your interviewer to correct any misconceptions and offer high-level guidance.
📼 Tip #2: Share Your Experience. The second tip for a technical interview with Uber: Clearly illustrate your current role and projects to convey your efforts and accomplishments. Be able to describe how you've been managing various aspects of a project, from planning to completion, and how you've used your problem-solving skills to guarantee project success! Cehrin Elyas spends a few hours each week with the imaginary characters she’s dreamed up. One of them is Donald, a 55-year-old man with dementia. Another is Mia, a support worker who cares for people like Donald and regularly takes him to get coffee or lunch.
Cehrin works in pre-sales at scheduling platform Skedulo, and Donald and Mia are two of the personas she’s built to help her understand her prospective clients. “I think of them like movie characters,” she says. “I put in lots of data relevant to the industries I’m pitching.”
If you’re unfamiliar with what someone who works in pre-sales needs to be like—aside from a burgeoning screenwriter—Cehrin’s got a 30-second elevator pitch that sums it up:
“You just need to be an out-of-the-box thinker, a problem solver, and a good storyteller. You need to be confident and curious and have the thirst to learn more. The other things will follow,” she says. “You don’t have to be technical. You can always learn that.”
The India-born, Australia-based Solutions Consultant sat down with us to unpack more about the field and what she loves about it.
The Art and the Science
Cehrin studied chemistry in college, earning both a bachelor’s and a master’s in the field. “I was interested in knowing what happened in the world around me,” she explains.
But she stopped short of getting a PhD because she realized she needed more interpersonal engagement.
“I had a light bulb moment where I felt I’m not meant to be confined within four walls, talking to chemicals,” she says, smiling. “I’m not that person. I needed to be around people. So I shifted my career path and I started again from scratch.”
Cehrin had been a leader in AIESEC, an international student organization, while in college, and had experience building a team. She applied for a role at a call center as a team lead, where that experience translated quite well, and later took a job at a SaaS company where she was in charge of communicating with clients after they’d purchased the product.
“It was post-sales, but it wasn’t advertised like that,” she says. In that role, she ran workshops, taking just-onboarded clients through the product’s capabilities.
When she came across a posting for a pre-sales role at Skedulo on LinkedIn, she was intrigued by the opportunity—and Skedulo’s work to support billions of deskless workers, including care workers and other healthcare professionals. Cehrin is especially passionate about work that impacts the disability sector.
“I enjoy working in that space; I understand the lingo, and I understand what goes on in real life, because I have friends and family who have encountered disabilities, or who work as carers,” says Cehrin.
“Solving problems for [care workers], making their life easier, is great work,” she says.
She applied and went through an interview process that included a role-play pre-sales presentation, which Cehrin enjoyed, and she got an offer.
Now, with some experience under her belt in an official pre-sales role, Cehrin can look back and see the connections between her original field of study and her day-to-day work.
“I come from a science background,” she says. “I know how to research my work. If you don’t know something in pre-sales, you go and look for it. That’s one thing I take from my degree that helps me every day: the research mentality.”
That being said, she’s certainly learning the importance of staying adaptable. “Sometimes you write a protocol to run an experiment. You know that if you follow it, these are the results you’re going to get. In pre-sales, you can apply the same methodology, but you need to tweak it a little bit. You need to add in your own flavor, otherwise it doesn't work.”
A Week in the Life—and the Skills That Support It
In any given week, Cehrin’s activities include:
- Doing 3-4 demos for prospects
- Meeting with the 4 salespeople she supports to better understand their expectations and needs
- Researching and updating her personas
- Staying up-to-date on Skedulo’s products via release logs, newsletters, and other updates
Across the board, she relies on her ability to be a good storyteller.
“You need to be able to make decisions on the spot. You need to have the presence of mind and the independence to work, because no one’s going to tell you what to do,” she says. “And you need to be able to tell a story. Understanding your client’s challenges and requirements is great. Knowing the product you’re selling is great. But the key thing is how you’re going to marry them together. It’s the art of telling the story in a way they’ll remember and that has an impact on them.”
That storytelling focus is why she thinks you can build technical expertise on the job in pre-sales. “If you’re worried about having a degree or a diploma or a certificate, don’t be,” she says. “I’m not technical at all, but I’m still in this space and flourishing. Experience is more valuable.”
For those brand-new to pre-sales, Cehrin suggests getting some baseline familiarity by listening to the podcasts produced by The Pre-Sales Collective.
“It’s very experienced pre-sales people coming and talking about how they went about handling a prospect, what were the challenges, and tips and tricks for pre-sales people in that space to implement in their work,” she says. “If you have the attitude to learn and be curious, you can be in this space.”
At the end of the day, what Cehrin most enjoys about her work is her ability to lean on all of her skills to bring people together. “I get to be the advisor, which I love,” she says. “The clients come to you, your salespersons are counting on you, and you’re driving the solution that’s best for them and for the client, making sure everyone’s happy. You just get all the attention!”
